In: Operations Management
a) Design and develop a complete project management methodology for you organisation. The methodology should include the following: • The basic principles of project management by making use of well-known guidelines such as PMBoK, PRINCE II, ICB4, ISO, etc. You can also make use of the principles explained in the P2M2 methodology or V-model
. • Proper life-cycle definition
• Function and role definition across the project life-cycle
• Clear gate criteria and deliverables
• Process flow within the phases where necessary
b) Develop an implementation plan explaining how:
• The methodology will be marketed in the organisation
• The methodology will be implemented and rolled-out in the organisation.
The entire project management philosophy can be best understood by considering an example. For this case, we can consider a fictional organization ABC ltd. ABC ltd is a healthcare organization which has multiple hospitals under its wing. ABC ltd. Wants to implement a new system which captures the health records in an electronic format and want to move away from the manual documentation of health records.
Project management is an art of project management and of its deliverables in order to generate the requisite service items that meet customer / user needs. The product is completed on schedule for several methods. Waterfall methodology and Agile methodological are two of the most common techniques.Nearly all companies worldwide execute programs using one of these techniques. The project managers prepare and execute the plans in the Waterfall cycle in a step of the process. The project managers provide results at a faster rate in sprints in an agile methodology. We consider a mythology of waterfall to carry out this project in this case. The charter documents for the implementation of the EHR project and records details needed to authorize the project for funding from the decision maker. The project charter shall include requirements, scope, rationale and the commitment to resources as well as a project sponsorship decision to carry out or not to carry on the project . The project sponsor and senior management are the intended audience of the EHR implementation project charter.
Project Overview:
It is a vital job to maintain patient records in hospitals, which requires enormous manpower and hard labor. Over time, manual information may also be lost. Electronic health records are used to enable day-to-day service and guarantee data integrity and protection. In this project, we plan to incorporate a state-of-the-art EHR to facilitate the production and recovery of data by the operational staff.
Objective: EHR (compatible electronic reporting systems) successfully introduced in local health care
Functional tactics:
• Identify improvement areas.
• Recognize stakeholders who are going to lead the
implementation.
• Strategies Identify.
• Technique to minimize risk.
• Change schedule tasks management.
• Both pages are installed and routed.
Action Items:
1. Identify the project team to drive the technology
implementation.
2. Identify Areas of improvement using expert advice, internal
ideas.
3. Identify stakeholders who will drive the technology
implementation.
4. Identify solutions using SWOT.
5. Prepare risk register and plan mitigation strategy.
6. Plan Change management and promotional activities.
7. Phase wise Testing, Implementation and rollout to all
sites.
Detailed action items:
1. Identify the major stakeholders and project team to drive the implementation
a.Project sponsor, project manager and project manager identify. The supporter of the project is the one who ultimately has his say on the funding, project solution and strategy as well as the implementation time. She is the sole owner of the initiative and the governing board of Healthcare Board members.
b. To support the design, planning, and strategic framework for successful implementation, a suitable project leader who has significant experience in using healthcare-based solutions should be identified. Ideally, she should be able to carry out several large-scale projects in the established schedules and work in budget constraints. A leader who has successfully implemented a solution would find it more easy for project team leaders and current healthcare workers to express his / her ideas effectively.
c.The obstacle in the effective execution of a project is a
project manager who can develop a project schedule and track every
day activities. Ideally, the Project Manager should be someone from
the health sector who has experience with problems facing redundant
solutions in the healthcare sector. They would also be able to
recognise issues in the management of transition easily.
2. Identify Areas of improvement
a. Another crucial factor in providing effectively solutions Healthcare requires is finding areas that need future updating of technology.
b. During the daily work, any available process design tools should be used to record and describe the process.
c.All areas that need improvement should be identified after process documentation. Only then should it be treated for upgrading if the process found offers a major improvement in the supply value.
d. In order to get their approvals and go ahead with them, the project charter must be prepared to satisfy the demands, potential solutions and advantages.
e. Do market research to find out if the problem has been dealt with in other fields successfully. Test if the replication of the solution is feasible.
3. Identify solutions
a. Solution detection best practice is to add an external
specialist to the healthcare sector, who knows the latest technical
developments and solutions.
b. Instead of short-term solutions to a problem the solution should
be
c. The cost-efficient approach would also provide patients with
medical treatment indirectly
d. For integration and data transfer compatibilities, the defined
solution must be checked by the IT and Technology teams.
e. The solutions should be SMART (Specific, Measurable, Achievable,
Realistic, Time-bound)
4. Plan risk mitigation strategy
a. A risk mitigation strategy should be prepared to deal with any
issues that can result in disruption of business continuity.
b. Risk is an event that stops the functioning of an organization
and eventually affects the business continuity.
c. To be prepared with a risk mitigation strategy, one should
ideally prepare a risk register.
d. A risk register is a document that has all the risks associated
with a function with regards to natural calamities, technology
failure, machine failure, process deficiency, human rights
violation and issues, etc.
e. All possible risk events should be identified and corresponding
risk solutions should be provided. All events should be ranked and
based on the risk having highest impact, the mitigation strategies
should be implemented.
5. Plan Change management activities
a. To drive change management activities, the project manager
should act a change champion across Healthcare and communicate the
benefits of using the latest solutions.
b. She/he should use promotional events/ banners/ teasers/ demos
etc. to gather the interest of staff and effectively communicate
the benefits.
c. While planning change related activities, it is always wise to
start from top management to ensure constant support.
d. Have a dedicated contact person to obtain continuous feedback
regarding change in technology, process and change management
activities.
6. Testing, Implementation and rollout to all sites
a. Once the solution has been finalized, a project charter approved
and time lines agreed, the development and implementation
begins.
b. It is possible that the solution Healthcare requires is a
customized solution and will require minor changes to be
done.
c. The IT and technology team of Healthcare must validate the
solution before implementing so as to avoid any potential issues
during go live of solution.
d. The testing should be done in phase wise manner and any issues
if observed should be shared to solution provider to rectify the
same.
e. After all major issues are successfully mitigated, solution can
be deployed.
