I have a team of 16 to 20 members and we belong to the Core measures department which deals with the Performance Improvement of the US Hospitals. My team has both top and also poor performers which I had to face some problem in critical situations with the poor performers and has been blamed sometimes because of them.So there need to be a change in these employees. So I will use both 1st and 3 rd methods.I will clearly discuss with the team that how we are facing issues before other teams because of the poor performers and explain them detailly why the change is required and how this will affect our team. Also I will develop positive trust among my team members which made them to get motivated in order to develop the team including poor performers. If I directly instruct the team with out any of these methods there is a chance of resistance and also chance of loosing employees. So to overcome resistance from the team I had used these methods.
