Identify a project of which you have been part:

First let me consider an Organization Name – John Deere, who is business leader in Heavy machinery Industry, their Core Business System Include Manufacturing and supply chain Activities, here, the Internal project is all about that we want to improve change over time associated with thermal cutting process, thus we want to improve thermal cutting process, a core business process for the Manufacturing system of John Deere with keeping strong focus on changeover time,

Who were the stakeholders in this project?

Following are the stakeholders are associated with these business process improvement Project initiative, those are stated below:

  • Process Owner
  • Project Team members
  • Project manager
  • Functional managers
  • Top Management
  • Suppliers
  • Competitors and Customers

What was the overall project objective (especially in terms of the relative importance of cost, quality and time)?

The current purpose or Objective of improving such business process or Thermal cutting processes with keeping strong focus on changeover time, is to meet Production demand with introducing manufacturing of various proto- building products and others regular products, thus with such improvement, it will be able to accommodate current production line demand, again, Changeover time in thermal cutting processes is considered as Non value added activity, which help to increase production lead time, thus overall process time need significantly reducing with minimizing such changeover time for the thermal cutting process, the cost objective is that with this project, focused on Improving changeover time, Organization trying to bring better cost effective choice for the overall production, Improving the thermal process and optimizing non value added time will create a strong focus on maintaining all safety aspect and uphold better quality production with minimizing defect in the current processes, thus, Organization can deliver their products and components with valuing both cost and quality objective,

Now, let me provide Justification, drivers, and triggers for improving the business process, As, Organization has got growing demand of various ranges of prototype machinery product manufacturing as well as manufacturing of regular machinery products, thus there is need to improve various bottleneck processes, doing line design and preparing process layout to accommodate current demand of current product manufacturing, here one bottle neck process is thermal cutting process, where changeover time is involved and increase overall process time, again, reduction of such bottle neck process time and creating improvement on such bottleneck process, can improve organizational productivity level, improve various cost factors, and cost expanses become optimized, quality of the system gets improved, even throughput process time can be minimized, thus, these are the reason behind, we should improve the business process, here, Thermal cutting process with focusing on changeover time

Were there any resource constraints?

Yes, the organization has limited resources for this project, thus, they have resource constraints as applicable for this task, again, considered that project has to be finished with 2 Months time deadline, the project will consider taking consultant will be available for 3 weeks, apart from consultant, there will be one project manager, Project Sponsor, 5 Team members and others cross functional people as per need, the project manager will be engaged over entire project duration, Project sponsor would be engaged as per need, again, there would be daily 5 Team members will work for this process improvement project over entire project duration,

Looking back, how could you have managed the project better?

This current project, is all about improving the thermal process of the Company John Deere with keeping strong focus on optimizing change over time, Following are the way, we can manage the project better:

  • We should prepare clear project requirement, and project goal, Organizational strategic objective, how such strategic objective to be aligned with the project’s objective, such clarification must be established, all the team members must be aware of all such clarification and they need to be on the same page before starting planning, executing and monitoring the project activities,
  • Project must identify risks, communications requirements as well as with the preparation of resource requirement, high level and detailed scope
  • We should bring accountability to all the team members for performing specific project tasks, further all team members must be aware of any project changes
  • Project should consider float time, buffer time while creating the project schedule
  • Progress of the project must be reviewed periodically, we must take appropriate actions immediately, when project current performance is shifted from its any baseline
  • We should effectively engage all the necessary stakeholders and gain the buy-in
  • Each and every project phase or entire project gets completed, we must document lesson learned data, those are strong reference for any future similar project,

Following are the high level requirements for this business process improvement, those are need to be fulfilled and stated below:

  • Current level defined as 54% time Vested on Change over Time needs to reduce to 53% (Avg. Value)
  • Yield improvement from 96.4% to 97.05%
  • Project to be delivered by 29/11/2019 for any change in time and cost need prior approval
  • Project now will be for Thermal cutting section of John Deere company
  • Project will take data monthly basis from the process owner, then do various analysis to check movement of the changeover time, how it is contributing to overall time increasing,

Various risk or risk area as associated with thermal cutting process, these risk needs serious attention, as if not taken care, it can have serious impact on Organizational products and others processes, Risks are stated below:

  • Risk associated with raw material identification and codification
  • Inventory valuation, LIFO Realization, and Review process
  • Loading and unloading of various component materials and raw materials
  • Ensuring thermal cutting process to be run as per established guidelines and standard operating procedure,
